To set the tone they adopt a vocabulary — "facilitator" instead of boss, the team as co-learners, "no stars here." Check back six months later and the results disappoint: despite the careful language, the room has regressed to top-down; members sit passively waiting for instructions and the leader is back to managing the pace. Good intentions and humble vocabulary cannot counter the existing power dynamics of a room.

In that environment the leader's humble language is irrelevant — you cannot share power without first sharing ownership of the underlying structure.

Time management shifts too — the clock turns from a leader's pacing tool into a shared constraint owned by the whole group. It requires a leader willing to be redirected, letting the group pivot on the actual needs of the moment rather than a predetermined script.
